I joined Shelley Walsh, Managing Editor at Search Engine Journal, on her IMHO show for a conversation about why most websites aren't structurally ready for AI agents, and what Machine-First Architecture means in practice. The premise was simple: AI agents are already embedded in browsers, already acting on behalf of users, and already making decisions about which sites to trust. The infrastructure we built over 35 years of the web was not built for them.

The through-line of the conversation was that your website is a part of the equation, not the equation. You don't build your website for humans until you've built it for machines. That's not because machines matter more. The human is still the decision-maker. It's because the constraints are stricter. If your page can survive being detached from its medium, summarised in 200 words, and still make sense, you're in good shape. If it can't, that's where the work starts.

We talked about checkout becoming a protocol rather than a page, about the website being both a storefront and a warehouse, and about why vibe-coding your way out of this problem doesn't work. If you don't know what good looks like, AI can't help you get there. It'll just give you a different wrong answer every time.
